The Divergent Leader: from podcast site to neuro-inclusive leadership brand

6:24

In this case study

The Divergent Leader started as a podcast with no logo and no brand system. We built the brand from the ground up: a research-led foundation, a visual identity, a search strategy for Google and AI search, and a HubSpot website organisations can book from, measured from the first visit.

## At a glance

- **Client:** The Divergent Leader
- **Sector:** Leadership speaking and consulting
- **Market:** United States first, with UK and international reach
- **Services:** Brand foundation and strategy, brand identity, competitor research, keyword and AI search strategy, user journey mapping, UX and UI design, HubSpot CMS build, analytics and measurement set-up
- **Platform and tools:** HubSpot CMS, Google Tag Manager, Google Analytics 4, Microsoft Clarity
- **Launched:** September 2026

## The starting point

The Divergent Leader began as a podcast, and its website was a podcast website. It did one thing. There was no logo, no visual identity, no written positioning and no way for an organisation to see what it could actually buy.

That mattered because the podcast is how the founders build trust, not how they earn. Revenue comes from speaking and consulting. A people lead who wanted to book them had nothing to forward to a budget holder: no method, no defined offer, no proof in one place.

The subject raised the bar further. Neuro-inclusion is easy to get wrong in both directions. Every line had to avoid deficit language and "superpower" clichés alike, make no clinical or diagnostic claims, and speak to individuals and organisations at the same time.

## Phase 1: a brand foundation built on evidence

We started with structured discovery questionnaires completed by both founders, then built the foundation document by document. Thirteen core documents, plus an evidence and claims review and image guidelines, now govern everything the brand says and shows.

- **Positioning and value proposition.** What ground the brand stands on, what each audience gets, and how to say it without overclaiming.
- **Personas and need-states.** Five personas and three organisational buyer types (people and HR, operations, executive sponsor), each with the trigger moments and questions that bring them to the brand.
- **Market and competitor audit.** Who else is in the space, what they claim, and the one lane a small brand can defend against large consultancies.
- **Customer journey map.** How each audience finds the brand, what stops them, and the three gaps that were breaking the buying journey.
- **Messaging, tone of voice and guardrails.** Five messaging pillars, binding writing rules, and a claim ladder so no outcome is stated without evidence.
- **KPI framework and go-to-market plan.** How success is measured across the podcast, speaking and the website, and the order in which to take the brand to market.
- **The method.** The founders' thinking, spread across years of episodes, structured into a named model with five stages across two tracks. That is what makes the speaking and consulting sellable.

## Phase 2: a brand identity from scratch

We designed the mark, the type system and a restrained palette, produced production-ready assets, and documented it all in a guidelines deck the founders signed off. Image guidelines set the house style for every image on the site. Accessibility was treated as part of the brand's credibility, not a compliance task.

## Phase 3: search strategy for Google and AI search

Keyword research changed the brief. The formal vocabulary the brand was built around is shrinking fast: "inclusive leadership" is down 55% year on year and "neurodiversity in the workplace" is down 56%. The language people actually use is growing: "workplace accommodations adhd" is up 312% to 2,900 searches a month, and "adhd manager" is up 30% at a difficulty of 4.

People had stopped searching for the concept and started searching for the problem. So the site was built to answer the questions people ask, then connect each answer to the brand's way of thinking. Hub pages organise the subject; articles earn the traffic.

We also chose what not to chase. "adhd burnout" is the biggest number in the research at 5,400 searches a month, but the intent around it is clinical: therapy, treatment, symptoms. Targeting it would have put the brand in a context its own guardrails rule out. Intent decides, not size.

For AI search, the approach is the one Google recommends: be the most specific, most experienced, most quotable answer on a page that ranks. The site carries structured data for the organisation, the founders, every page and its FAQs, so search engines and AI assistants can read who is speaking and what each page answers.

## Phase 4: user journeys, design and build on HubSpot

Every page was mapped to the personas it serves and the question it has to answer before a visitor moves on. The homepage leads with recognition, not category language. The framework page explains the method. Learn, Listen and Resources carry the content. Invite Us to Speak gives a champion inside an organisation what they need to make the case.

The site is built on HubSpot CMS with modular templates the founders can edit without a developer. It launched with 30 pages, including 21 articles and podcast episodes in a tagged resources hub, a speaking enquiry route, a guest application for the podcast, an about page and a marketplace interest page.

No form on the site asks anyone for a diagnosis, condition or neurotype.

## Phase 5: measurement from day one

A website that cannot be measured cannot be improved. Google Tag Manager and Google Analytics 4 track visits and form events, every enquiry route ends on its own thank-you page, and HubSpot captures each contact in the CRM with its source. Microsoft Clarity shows how real visitors move through each page, so design changes are made on evidence, not opinion.

## Early signals

- Page one on Google for the brand terms "divergent leadership" and "divergent leader" within weeks of launch, on a brand-new domain.
- The resources hub is already appearing in Google results for the topics organisations search for, such as ADHD masking at work and neurodivergent leadership.

We will update this case study with 90-day results.
